Fractional CFO & COO Advisory  •  Veteran-Owned

Executive-grade finance and operations. Without the executive payroll.

Northvale Advisory brings fractional CFO and COO leadership to companies with 10–100 employees — the financial visibility, operating discipline, and board-level reporting that private equity firms demand, delivered by an operator who's sat in your seat.

The Gap

Too big to run on instinct.
Not yet big enough for a full C-suite.

Somewhere between 10 and 100 employees, the systems that got you here stop working. You don't need another consultant's report. You need executive leadership — sized to your business.

Cash is a surprise, not a forecast.

You find out where you stand when the bank balance tells you. There's no 13-week cash view, no early warning, no plan B until it's plan-B time.

Your bookkeeper is out of depth — but a $350K CFO isn't the answer.

The books close late, the numbers raise questions, and the next level of financial leadership costs more than the problem seems to justify.

Revenue is up. Margins are slipping. Nobody can say why.

Growth is hiding the leaks — in pricing, in jobs, in vendors, in payroll. Without margin visibility, you're working harder to keep less.

Someone serious is asking for financials you can't produce.

The bank, your bonding company, a contracting officer, a potential buyer. The ask is reasonable. The scramble it causes isn't.

This is the gap fractional executive leadership exists to fill: a proven CFO or COO, embedded in your business on a defined cadence, at a fraction of the cost of a full-time hire.

Proven in the Field

Six straight years of losses.
Profitable within three quarters.

A recent result from Marco's operating career, anonymized out of respect for the organizations involved. This is the playbook Northvale runs.

The Situation

A $10M training-and-facilities business unit inside a large government-services portfolio had operated at a loss for six consecutive years. Utilization was low, costs were opaque, and no one could connect operating decisions to financial outcomes.

The Work

Full P&L ownership. A KPI-driven operating model connecting capacity to revenue. Budgeting and forecasting built from scratch, variance analysis to expose cost drivers, capital spending tied to return, and a restructured delivery pipeline with a hard reporting cadence to senior leadership.

The Result

The unit posted its first profitable quarter in six years — within three quarters of Marco taking ownership. Not from a report. From discipline, visibility, and accountability installed inside the operation.

"My whole career, I've been handed operations that were losing — money, time, or ground — and told to fix them. That's the job. It's the only job I know how to do."

I'm a retired U.S. Army senior non-commissioned officer — I came up in U.S. Army special operations, where execution wasn't a slide in a deck, it was the standard you lived by. After the Army, I spent more than a decade leading high-threat protective security and training operations overseas, eventually directing programs and the financial planning, forecasting, and reporting behind them.

Since then, I've overseen federal contracts worth $1.3B from cradle to grave, led capture strategy for major federal pursuits, and most recently took full P&L ownership of a $10M business unit that had lost money for six consecutive years — and returned it to profitability within three quarters. And for the past nine years, I've owned a private accounting and tax practice serving exactly the kind of businesses Northvale was built for: owner-led companies where the numbers have to work because there's no corporate parent to absorb the misses.

That combination — operational command, financial discipline, and small-business reality — is what I bring to your company. When we work together, you get me: embedded in your business, accountable to your numbers, on a cadence your budget can carry. No jargon, no fifty-page decks, no junior staff learning on your dime.

Approach

Operator-led. Not theory.

We work inside your business, on a defined cadence, with metrics attached to everything we touch. Three steps, every time.

I

Diagnose

A fixed-scope assessment of cash, margin, reporting, and execution. Two to three weeks. You see exactly where the business stands — for many owners, it's the clearest view they've ever had.

II

Stabilize & Plan

A 90-day priority plan with owners, dates, and metrics. Cash gets forecasted, the close gets fixed, the leaks get named. Quick wins fund the longer build.

III

Operate

Embedded fractional leadership on a monthly cadence: forecasting, reporting, operating rhythm, and accountability — run to the standard a sponsor would require, sized to what your business needs.

Questions

What owners ask us first.

What does a fractional CFO or COO actually do?
The same job a full-time one does — own the forecast, the close, the operating cadence, the reporting — delivered on a defined number of days per month. You get the executive, the judgment, and the accountability without the full-time salary, benefits, and equity.
How is this different from hiring a consultant?
A consultant studies your business and hands you recommendations. Northvale takes a seat in your business and executes — running your forecasting, your meeting rhythm, your vendor reviews — with metrics attached. The deliverable isn't a report; it's a business that runs differently.
How much of your time do we get?
Retainers typically run two to eight days per month depending on the situation, set during the Diagnostic and adjusted as the business stabilizes. Special situations and interim roles are scoped separately.
What does it cost relative to a full-time hire?
A full-time CFO typically costs $250K–$400K fully loaded; an experienced COO is similar. A fractional engagement delivers the leadership layer for a fraction of one salary — and scales down or hands off cleanly when you're ready to hire full-time. We'll tell you when that day comes.
Will you actually work with a company our size?
Companies with 10–100 employees are exactly who Northvale was built for. You're not a small account at a big firm — you're the entire focus of the practice.
Do you work on-site or remote?
Both. Cadence and presence are set in the Diagnostic based on what the situation requires — turnarounds and integrations need more time on the floor; steady-state finance leadership often doesn't.
